Worked example: an eight-hour target, one ordinary week

Total debt 9 h 30 m, against an average of 6 h 39 m a night. Spread over the next seven nights that is 81 extra minutes a night — an 11:30 pm bedtime becoming 10:09 pm, which is a real change to an evening rather than a number to feel bad about.
The one design decision on this page
A long night does not repay a short one. Each night is floored at zero: sleeping ten hours on Saturday counts as meeting the target, not as banking two hours against Tuesday.
That asymmetry is deliberate and it is the reason this calculator gives a higher number than the ones that simply subtract weekly total from weekly target. The research on recovery sleep does not support treating surplus and deficit as a symmetric ledger — some of the effects of short sleep recover quickly with extra sleep, and some do not fully recover within a week at all. A tool that netted the two off would tell a chronically short sleeper with one weekend lie-in that they were fine, which is exactly the group the number is for.
Why the answer is in minutes per night
“You owe nine and a half hours” is not actionable. Nobody sleeps an extra nine hours, and trying to do it in one weekend produces a Sunday-night insomnia that starts the next week already behind.
Spreading the debt across the following week gives a number you can set an alarm around. We cap the realistic recovery at about 90 extra minutes a night: past that, the schedule is not something a person with a job and a commute is going to do, and the honest answer becomes “this needs more than a week” rather than a bigger number.
Methodology
Debt = the sum over the nights entered of max(0, target − actual), in minutes. Average is the mean of the nights entered, including the ones that met the target. Recovery per night = debt ÷ the number of nights you choose to spread it over. If that comes out above 90 minutes a night we say the plan is not realistic and give the number of nights it would take at 90.
The default target is 8 hours because it sits in the middle of the commonly recommended 7–9 hour adult range, but it is an input for a reason — the right target is personal and the page does not pretend otherwise.
Limitations
Sleep debt is a useful metaphor, not a measured quantity. There is no organ that stores hours and no ledger that balances. What the research shows is that the effects of short sleep accumulate across consecutive nights and that recovery is partial and takes longer than the debt took to build. The arithmetic on this page is a way of making that visible, not a physical measurement.
The hours you enter are almost certainly wrong. Time in bed is not time asleep, and self-reported sleep duration is a poor match for measured sleep in both directions — people who sleep badly tend to under-report and people who sleep well tend to over-report. A tracker is better but still estimates sleep stages from movement and heart rate rather than measuring them.
An eight-hour target is a population midpoint, not a prescription. Real requirement varies between people and changes with age, illness and training load. Someone genuinely fine on seven hours who enters eight will be handed a debt they do not have.
Persistent short sleep that you cannot fix by going to bed earlier is not a scheduling problem. Insomnia, sleep apnoea, restless legs and shift-work disorder are all common, all treatable, and none of them are addressed by a calculator. This page does arithmetic on hours.
